We start with the numbers that decide whether growth is profitable, like CPA, conversion rate, contribution margin and how fast a new customer pays back what it cost to win them. Then we find where the money leaks and fix that before adding budget.
Our team came up in affiliate marketing, where you only get paid if the math works. That habit stuck.
